How do you outline an ebook without overthinking it?

Start with one sentence

Every outline begins the same way: one sentence naming the reader and the outcome. “Freelance designers who want their first retainer client.” If you cannot write that sentence, you do not have an outlining problem — you have a positioning problem, and no chapter structure will fix it.

Write the sentence at the top of the page. Everything below it either serves that reader's outcome or gets cut.

The 5-chapter spine

Map the reader's journey onto five chapters: the problem in their words, the fast win, the depth that makes it stick, the proof it works, and the next step. This spine fits short ebooks and lead magnets with almost no adaptation.

Give each chapter a working title phrased as the reader's question — “How do I price the first project?” beats “Pricing considerations.” Questions become your table of contents and your search-friendly headings for free.

  • Chapter 1: the problem, in the reader's words.
  • Chapter 2: the fast win they can use today.
  • Chapter 3: the depth that makes the win repeatable.
  • Chapter 4: proof — examples, cases, before-and-after.
  • Chapter 5: the next step you want them to take.

Bullets, not prose

Under each chapter, list three to five bullet points — the beats the chapter must hit. Stop there. Writing full sentences at the outline stage is how one sitting becomes three weekends; bullets keep you in structuring mode instead of drafting mode.

If a chapter collects more than five bullets, it wants to be two chapters. Split it now while splitting is free.

Test the outline before you write

Read the five chapter questions in order and ask: does each one set up the next? Would the target reader from your first sentence keep reading? Show it to one person who matches your reader — their confusion points are your restructuring notes, delivered before you wrote a word.
